Anil makes an interesting observation regarding Flickr, Yahoo, and your content. He uses Flickr and Yahoo as examples, but of course this relates to any community-based service build with user-generated content and supported by advertisers.

But interestingness in Flickr doesn’t pay. At least not yet. Non-pro users are seeing ads around my photos, but Yahoo’s not sharing the wealth with me, even though I’ve created a draw. Flickr’s plenty open, they’re doing the right thing by any measure of the web as we saw it a year ago, or two years ago. Today, though, openness around value exchange is as important as openness around data exchange.

The shift that is going on is pretty radical, actually. The way it used to work was this: You took a photo, someone used it (to make whatever they’re doing better), and you got paid for it. They paid you for your talent. Now, hundreds of thousands of people are taking photos, uploading them to a site like Flickr, making Flickr better, and Yahoo is reaping the financial rewards, not the photographers. That’s a pretty big shift. Yahoo is making money off the backs of the collective camera.

Maybe this is all OK. Maybe people don’t care. But I have a feeling that will change once the smoke from this new experiment in collective media clears.

I wonder when the public will demand that Yahoo shares a portion of the revenues generated from ads on people’s photos . I guess you could say that they are sharing by proving the service for free. I buy that point, but there will come a time when the scale is going to tip big time in Yahoo’s favor. They’ll be giving you some storage and a place to put your photos (and discover others) and in return Yahoo will generate millions and millions of revenue on those ads.

The value I get out of Flickr is an nice way to upload photos and share them with people. If the benefit Yahoo gets is revenue, and it keeps the service going, great.

I don’t think the value Yahoo is getting is from the content as much as the users. Yahoo didn’t by Flickr due to the quality or quantity of photography. It bought it do to the eyeballs. Perhaps that’s a subtle or even irrelevant distinction.

What is wrong with what Flickr is doing? They only display the ads on non-pro users’ pictures, and it’s a small unobtrusive google text ad. Pro users don’t have these ads placed on their pages, which makes sense — they already paid Flickr for the service.

There has to be some tradeoff for providing a free service that people can upload, collect, and organize photos on. Placing small ads on non-paying users’ pages is a much better solution than simply forcing everyone to pay for the service.

I agree with the 2 comments posted so far. They aren’t really making money based on the content as much as the community. The quality of the pictures doesn’t make nearly as much of a difference as how many people are coming to check out their friends latest pictures (that could be some of the worst photography known to man).

I’m a paying user, so I see no ads. I imagine that if ads on the free Flickr pages got too annoying, people would go elsewhere. It’s a little unfortunate, since it would be more of a class act to over basic accounts completely free without annoyances or ad clutter; but if it keep the pro account cost down, I can’t complain too loudly.

That’s an odd way of phrasing it. I purposely chose the least restrictive license possible for all my photos so that anyone who wants can use them (and even make money off them).

What is wrong with what Flickr is doing?

I’m not saying there’s anything wrong. I’m just saying the whole user-generated content model is an interesting one — one where the public does the work and the company gets the financial reward.

People want something cheap and works good. Flickr fits both of those. The shift on the web is to provide a service and then stick ads everywhere (myspace) to benefit from the user generated content. People could pay for myspace but without the ads. Im not sure which makes more money and is better overall: a subscription for their service; or no fees and advertising everywhere.
If the company is open to outside advertising then they can form new partners and form relationships (fuse network just did it with myspace) and that could lead to site growth and better user experience.

A good question is whether or not the cost (what you pay) plus the money gained off your work is greater than the efficiency the software gives you in your life. You’re not paying for Yahoo’s software, so they make money off what you give them. But they are providing a service. Isn’t this how you pay for the service? Flickr, you pay, and they have ads, is the combination worth the benefit of using the software.

Overall, an individual choice to use the services.

An excellent business model though, where the more customers you have, your potential profits rise exponentially (the value of a network is equal to the nodes squared).

A working “experiment” in user-generated content earning money for the user is istockphoto.com. If you want to post pictures to generate revenue for yourself, that’s a decent alternative.

As for Flickr generating $$ off of other peoples’ content… Some blogs tend to generate really interesting comments, and quite often the comments (flame fests, whatever) can draw lots of “repeat business.” Do the commenters deserve some of the $$ generated from the advertising on the site? In other words, if a miracle happens and I become really interesting and folks return here just to see if I’ve left more comments, do I get some of the money you’re getting from Veer?

I don’t expect an answer, of course. I’m just throwing out the question to generate thought re: where the buck stops. (For the record, I don’t think I would deserve any of your revenue. It’s your site, you’re providing the service, I’m getting it for $0, the money you make is yours.)

That’s the way things work on the web (which is why I’m wary of non-commercial clauses in creative commons).

This blog is making money right now off of my response, you are showing ads for 37signals alongside my comments.

Same thing with my backpackit page for ajax mistakes, ads all down the right side, which I don’t see a penny of. The question is, is this a disincentive? If I could share ad-revenue from my public pages on backpackit maybe I would post more of them.

I think many of you are missing Jason’s point, which I think is a good one.

I’m a pro user on flickr as well and would consider myself totally addicted; it’s a fantastic service and one of the best social networking sites I’ve ever used.

However, flickr is also a networked popularity constest, or, can be used as such, and if you’re looking at it that way (I don’t but if I were yahoo I would) you might think about how good content generates more clicks and subtly rewards people making the best content, or, most popular content.

What Jason is saying (I think) is that some of that extra revenue might be kicked back to the content maker(s) to give him/her/them more incentive to make even more and/or better content.

The flaw in the model is this:

You post some pictures.

Certain types of pictures get a lot of comments and views.

You use that feedback to change the way you take and post pictures, taking and posting the kinds of pictures your “fans” seem to like (don’t laugh, this goes on every day on flickr).

There’s nothing wrong with this but it cuts across what most of the comments above this one seem to feel about how great flickr is as a social network.

However, now that flickr has added printing I think it would be fair for them to kick something back to me if I made my photos publicly printable and someone decided to order a print of one. I’d like to see some of that money that flickr is getting for the print.

I think jason is on to something by opening this up. Thanks for the post Jason, I too have been thinking along the same lines recently and again, I have a flickr decal on my truck so I’m a true flickrite (or so I think).

Google encourages Blogger-users to use Adsense on their blogspot-hosted blogs. That way both google and the creaor of the blog profit. Downside is of course all of the spam-blogs which are created only for the purpose of generating Ad-revenue.

I’m sure flickr will eventually have the option where you can print any image on a t-shirt, poster, mousepad, whatever. In that case I do believe flickr should split the revenue with the content owner.

I agree with Paul’s sentiment - “that’s an odd way of phrasing it.” Jason, I think that making money off people’s *photography* is a complete distortion of what Flickr’s up to. They’re pretty clear about ownership and rights (via CC), and the money they make comes from subscriptions and ads, which sounds an awful lot like Basecamp and Deck. Would you say that 37 Signals is making money off my to-do items? I’m doing the work… yet you guys are reaping a financial reward!

The ad-support economy is an interesting topic of conversation, but it’s more subtle than the socialist bookstore murmur of this post. I’ve been extremely interested in the recent work of Root Markets and Attention Trust around these ideas.

Isn’t there a way to make my photos private so that only my contacts (and I) can view the pictures? I haven’t used flickr much, but I would think that such a feature is standard, no? If I understood what you’re suggesting, I would think that google needs to pay a portion of the revenue from the content-related ads in gmail by virtue that I am the owner, right? I’d love to get paid :-).

I think this provides another radical shift like the one from pay-per-impression ads to pay-per-click ads. If Yahoo provided a revenue stream for the content providers, this would revolutionized advertising once again. This could filter all the way through the web, especially with RSS being so popular for so much diverse content. Imagine, you could write a blog that is syndicated through a newsreader and depending on your popularity, generate revenue for your effort. That’s power to the people.

What Flickr (and others) have done is shown that photographs are cheap. They’re not paying you because if you left, there’d still be thousands of other people who are willing to send in free photographs.

Typically, people get paid according to demand or difficulty of the work, etc. As you well understand: writing easy-to-use software is hard, and gathering an audience of readers is hard. Generating stuff you wish other people would look at is easy.

That’s why you, and advertisers, pay Flickr rather than the other way ‘round. (It’s also why I’m commenting on your blog rather than the other way ‘round.)

You may even Pay to upload photos to Flickr. Then Flickr/Yahoo sells ads around those photos and makes a profit off your photography.

Not true. If you pay for a Flickr account, there are no ads on your photostream .

And yes, we get letters all the time from people who have been discovered by news agencies or galleries through their Flickr photostreams. :-)

This begs the question… is the content of the blog posts or the comment discussion that follows what draws people here? If it’s the latter to any extent, then where is the profit sharing with commenters for any click throughs on 37signals projects to the right?
Or is the situation reversed when someone adds a link like http://freeipods.com/?referrer=1234 in their comment or name? Is that me profiting off your original blog post?

I like how they’re quick to degrade the guiltiness that Flickr has when it comes to making money off of their user’s content.

Why don’t they just have as many ads as they need to cover their costs per month. Then for the rest of the month there would be no more ads.
I don’t see (notice) ads at all when I’m on flickr. I’m interested in the content and content alone. Also, adding onto what Brad said, when did profit become the huge evil elephant in internet development? 37signals making a significant amount of profit (it doesn’t take much to build a web app, at least not as much as you would think) and I don’t see anyone hounding on them.

Huh? So you’re telling me the public is doing all the programming, the maintenance, the customer service work? They’re paying the salaries of the flickr (now Y!) employees? They’re coming up with new and interesting tools and algorithms?

Flickr’s getting money not because people upload photos, but rather because Flickr is providing a service for which there’s not only an substantial barrier to entry, but also high levels of expertise and dedication shown.

I’m a paying Pro user of Flickr, and I don’t have a problem with that. I have a different perspective. I’m paying for online storage of my photos, that are then easy to organize, and easy to share with friends. I take pictures for fun, not for profit, and I don’t mind someone making a business around the community of photo sharing. It costs a lot of money to host hundreds of megabytes of my images, not to mention those of thousands of others, plus the costs of developing the site. So no, I don’t expect to get paid for letting people see my pictures, that’s not what it’s all about.

If I were trying to make a living off my photography I’d be uploading the images to stock photo sites, not a photo sharing community.

I actually thought about this imbalance a long time ago in my notes entitled Paradox: In Giving You Make Yourself Stronger which relates to the sustainability of communities upon the Web. I even shared my thoughts with David Weinberger at the time and he mentioned that I should read Gonzo Marketing but I don’t think that idea goes in the right direction.

Yes, Yahoo is sharing their space but the people posting their content are probably dedicating a lot of their time doing this for what, webspace that’s worth not even $10/month on Dreamhost? Wouldn’t it be nice if they actually got a sizeable cut of those profits so they could fully commit their time to their passions and make it their full time job?

We need services, and more importantly companies, who recognize the importance of their community members and start sharing their wealth with them so that sustainability can be achieve with everyone involved.

And dave your comment is a good one. If a member of my community is attracting a lot of traffic to my site through their contributions (especially if this is evident via referrer traffic) then yes, I would give them a cut of my ad profits (if I had ads ). Obviously the choice is up to you with regards to sharing your ad profits. Of course you need to support yourself first and achieve your own sustainability before you can help sustain others.

But if someone consistently made excellent comments on my site that attracted a lot of traffic (and increased ad revenues) then ya, I’d share the wealth with him or her as well. I guess look at it this way. I would want to reward talent any way I could so that the person could continue to do what they are doing. I mean wouldn’t you want to keep that person commenting on your site, if they were attracting that kind of attention?

Jason, I think you have your answer. For now, everyone seems really happy with the value exchange (myself included). But I agree that Flickr should be looking to the future, and thinking of ways they can encourage their power users to continue uploading fantastic content. Giving them a cut of ad revenue, or certainly a percentage of the money Flickr will make from their new printing service (i.e. an outlet for photographers to sell their prints), would be a great incentive.

If I were in your shoes, I would be learning as much as I could about how to build better software from your current users. Watching what they do, what they find useful, what they find not as useful. In short, what they value.

Assuming that to be true, and assuming that you become increasingly profitable by doing so, would that put you in the same situation as Flickr?

revver is a new video service that is like flickr in that it offers free hosting, but addresses this issue by splitting ad revenue on videos 50-50 with creators (they actually attach the ad to the quicktime file so that it can still display the ad even when emailed, downloaded, p2ped, etc). seems like creators should share in the spoils…

flickr users provide the richness and diversity that makes it so attractive.

flickr provides the platform to do so.

yes - flickr (yahoo) should make some cash for:

1. coming up with a cracking idea
2. developing a great platform
3. covering the hosting + bandwidth costs

but users should also get something in return. i think Jason is hinting at a new business model. something like:

a) users sign up to flickr
b) flickr makes cash from ads hosted on said users images
c) flickr gives a cut (between 1-10%) of the cash from these ads to that user.

not only is this ‘sharing the love’ but it provides an incentive to flickr users to create, load and promote great content…

at least, that’s what i thought he was hinting at.

There are a lot of people here who are misunderstanding part of Jason’s point. Yes, for the paying Flickr photographers — and their friends and family — the service is paid for and ads are hidden. This is how the Flickr site is traditionally defined, as a peer-to-peer community.

But I’ll bet there are lots of users who go to Flickr and just surf around looking at pictures, many of them probably typing “bikinis” and “nudes” and stuff in the search field, and simply enjoying themselves. These users are pure content consumers, plain and simple. In fact, many of the “community” users who use the site to check out the photos of people they know often end up surfing around through the images of strangers, taking thematic journeys through the vast amount of content the site provides.

For users thinking with this mindset, Flickr is a content provider. Content providers normally pay (often minimally) the people who provide their content, but Flickr does not. That’s not how things were done 10 years ago.

There’s nothing wrong with this. It’s pretty normal these days for an online community to provide tons content to a private company without being paid for it. Everything from Amazon’s customer reviews, to the old MP3.com, to this very blog. In fact, I think that was Jason’s point: That the old model (where content providers performed time-consuming and costly editorial labor to bring quality content to their customers) is being undermined by the double whammy of (a) massive community access to publishing venues, allowing anyone to make their ideas, images, music, etc available online, and (b) clever programs and interfaces that perform the editorial and curatorial task of matching quality content to the right consumers - search engines, tag clouds, collaborative filtering. But make no mistake: money is actually being made by 37Signals and Flickr based on work being done by you and me.

In essence, it’s a paradigm shift and it’s worth noting. There are PLENTY of angry people who want no part of this phenomenon, too. Metallica. The publishing houses who are suing Google for indexing their books. Anyone who has traditionally relied on the old model where gatekeepers control access to media content will object to this trend.

I wonder, for example, how sites like Flickr might start to make it a little difficult for professional photographers and stock image houses to make money selling their photos. As bad as 90% of Flickr’s photographs are, 10% of them are pretty good, as good as the work of many pros. If you want a good stock photo of a “businessman on cell phone”, you could go to Getty Images, or you could probably find a nice amateur photo at Flickr and possibly (as Catarina has already noted) send an email and make some unknown photographer a few bucks richer.

Yet another nail in the coffins of the gatekeepers.

This doesn’t really make much sense to me.

As someone has, I believe, already pointed out, Flickr provides a free service or a for-fee service that eliminates the advertising — if you don’t like the terms of their service, go elsewhere or start your own service that works the way that you think it should.

Flipping Anil’s argument, if a photographer uses Flickr to display his or her portfolio, should Flickr get a cut of any billings generated from said portfolio?

I think it’s a bit of distortion as others having pointed out. If they were pulling photos from your site then it’d be another. I’m not sure if anyone noticed besides me but Yahoo requires you to sign in on their podcast site to follow a link to someones site to download a podcast. That seems more shady then the flickr example as they are pulling the content, some of which has copyright (BBC,etc), and then forcing people to sign up to follow a link to your site.

What Flickr does in providing a platform for the sharing of non-copyrighted works is completely different from what Google is proposing to do in indexing and making available the content of copyrighted works — please don’t confuse the two.

Ahem… one clarification. At least in the U.S., there is no such thing as a “non-copyrighted” work (at least for anything created in the last few decades). The creator of every photograph taken in the U.S. owns copyright to that image, whether or not they register it. (* - Yes, if you were specifically hired to create an image in some situations you may not have copyright; your employer will have it instead.)

Some people don’t choose to pursue their legal rights, or choose to explicitly give permission to the general public to copy their work, but it does not — can not — mean that the work isn’t copyrighted.

Well this is a very interesting discussion indeed.

In my view any site that uses creative content to attract business must at some point in the future start to pay for that content – and most probably by micro-payments that stay in the ‘virtual world’. Otherwise they will find their content migrating to sites that do pay.

It’s not a problem for anyone really.

If you are a creator of content you will want your work on sites that generate the most traffic and therefore potential income. If your content is very attractive you may get ‘poached’ by sites offering special deals – even paying you more than they receive for your content just so they can attract business to other areas of their site.

If you are a portal or site that generates income by attracting business, good content is the main thing you need. If it generates significant income you will happily pay for it.

All we are waiting for is the systems to get sophisticated enough to allow this to happen. And when the micro-payments you receive as a content creator for a US based site are credited to your Japanese cell-phone that you swipe over a sensor to pay for your air-tickets (or lunch) in France. Where exactly do you pay your taxes?

It seems we break down to three feelings:

  1. the ads are no big deal
  2. hey, flickr is making money of the photos I upload for free!
  3. I’m a pro user and don’t really care

It also seems there’s three over- or under-thought solutions put forth:
  1. so what?
  2. Flickr, become a stock house and give me a cut!
  • I’m a pro user and don’t really care

  • How about moving from a two-tier model to a three-tier model:
    Free: We post ads alongside your content and give you space and great software for free. CC applies
  • Pro: No ads. You pay us monthly for space and great software. CC applies but enjoy the traffic we send you if you’re popular
  • Pro-Plus: No ads. You pay us monthly a bit more and can run approprite ads on your pages but we won’t run any of our own. If you want we have an ad network you can join but you’re not required to use it because we’re not a stockhouse.
    Just a thought. 10 words, right? Keep is simple.

    Fascinating this discussion, but it seems to me that there’s another dichotomy that is being overlooked…original editorial vs. original images. Moreover, what is the “cost” of production to the original creator?

    It’s easy to be cavalier about a company like Yahoo possibly making a few dollars off of your original creation in the process of displaying that creation - and it could even be argued that this is analogous to a physical world art gallery where you rent co-op space to display your work selling capuccino’s to visitors. Perhaps you were the artist that drew the visitors in the door, but you’re not getting any percentage off their food and beverage sales. Does this hurt you though? I don’t think so.

    However, what is a much more damaging phenomenon, and one that has personally cost me thousands of real dollars in hard costs and many times that in unprovable costs is screen scraping of commercial sites.

    We don’t hear too much talk about this dirty little practice either; and for the professional writer, the cost is high, fighting plagiarism is expensive, the penalties for the plagiarists are almost non-existant, and even knowing the theft of content has occurred is a rarity.

    Personally, I think this should put the issue of Flickr Photos being profitable for Yahoo in perspective. Imagine that you are a writer of technical content…say advertising in a heavily regulated space like supplements or pharmaceuticals. Governmental regulations are strict, enforcement is common and the penalties for violations severe. Thus, individuals with the training, experience and skill to produce regulatorily compliant copy are rarity and they are usually well compensated for their efforts.

    But it takes all of 5 seconds for some criminal (and that is what this is, make no mistake about it) to find a site with the copy he or she needs, select or prnt screen it, and paste that same copy, verbatim, right into some compettive website. Worse, if you are well known enough in your field to have a valuable name, these people will bid on your name or use it in their metatags to compete directly with you or your clients only not having experienced the actual cost to develop the content they have stolen.

    Personally, this happens to me all the time. On any given day I can find at least ten websites selling products usijng words and images that I produced. Cease and desists don’t help. Neither will police or attorneys. Sure, you can have a $300 per hour lawyer write the offending site or its host, but all that will do is drain your poclket while the perp. simply takes the content down for a day or two.

    In fact, if anyone has suggestions about putting an end to that I would love to hear them. In the mean time, while I don’t necessarily agree that Yahoo or whomever has an implicit right to take 100% of profits generated by virtue of someone’s excellent work, I do think you should have some perspective on the nature of the loss relative to the real theft of content that happens every day on the net.

    Great question, Jason, as evidenced by the commentary. Steve Baker hit with a glancing blow the real value that Flickr/Yahoo provides. Their platform and service is a minor consideration. The value that they provide is an audience. Photo sharing sites have popped up all over the globe. There are hundreds of them at this point, but what will continue to make Flickr a desirable choice is the audience that has resulted from the people who’ve chosen to it for storage of their content.

    Advertisers make buy decisions based upon the availability of an audience for the messages they need to send. Blogs with the largest audience make more money with ad sells, because that is the value they seek. Content producers, also, seek an audience. This is the core to the business model of any social or networking site. An additional requirement for advertisers is “right” audience. So, content which attracts a given audience for advertisers will be of higher value by raising the signal to noise ratio.

    Another industry where this problem and a similar solution is being considered is in the recruiting industry. Large job boards like Monster, HotJobs and Dice have developed large audiences of job seekers. But with that larger audience, fidelity or quality of match is decreased which results in a burden for recruiters and hiring companies to manually separate the signal from the noise.

    Just as Flickr adds the value of a large audience, blogs focued on photography or any number of subjects could cooperate to build a compelling and high quality presence of photos and by linking to one another create visibility. I believe this to be a sound model for any number of endeavors. The platform is your blog and links. It’s just a decentralized version of what Flickr has put into place.

    There are some companies who have begun including the prosumer into the value chain and revenue share. It’s likely to be a disruptive business model and was the focus of a recent talk by Howard Rheingold.

    I’m pursuing my own experiment along these lines on my blog. The description of the project is posted at:

    Will this be successful? I don’t know, but as Oliver pointed out, the cost to produce is irresistable compared to the possible return.

    Adding the prosumer to revenue streams is inevitable and in fact already being tried by a few companies. I’d welcome any feedback or participation in my own experiment. Entrepreneurs try a thousand things to find the few that work. If you devised a similar experiment, please contact me. I’d be happy to help you promote it.

    Quite an impressive range of comments. I’ve never seen this many comments where so many people had so many insightful things to say, especially when the original post was fairly weak.

    Not to diss Jason but I have to say that my first visit is making me think I’ll come back for the comments, which raises the question others have raised, Jason, how do you feel about profiting from your commenters’ responses.

    It’s kind of a weak question. You’ve created a space where interesting dialogue can happen and you’re monetizing that in order to keep doing it or at least not lose money on it, I assume.

    I’ve just seen too many cost free, ad free services that eventually collapsed, services that I needed and would have paid for, that I’m just really sick of the everything must be free perspective.

    On the other hand, I think it’s great that folks are experimenting with kickbacks to content creators, most of which will be micropayments. Still, it’s an incentive for folks who post content, even if most of it will be symbolic.
