I was invited to present a 10 minute “High Order Bit” at the Web 2.0 Conference. I decided to talk about the concept of less as a competitive advantage. Here’s the rough text (from memory) of my presentation.
Less.
I want to talk about the concept of less. And more specifically the idea of using less as a competitive advantage.
Conventional wisdom says to beat your competitors you need to one-up them. If they have 4 features, you need 5. Or 15. Or 25. If they’re spending X, you need to spend XX. If they have 20, you need 30.
While this strategy may still work for some, it’s expensive, resource intensive, difficult, defensive, and not very satisfying. And I don’t think it’s good for customers either. It’s a very Cold War mentality — always trying to one-up. When everyone tries to one-up, we all end up with too much. There’s already too much “more” — what we need are simple solutions to simple, common problems, not huger solutions to huger problems.
What I’d like to suggest is a different approach. Instead of one-upping, try one-downing. Instead of outdoing, try underdoing. Do less than your competitors to beat them.
I want to discuss five things you need less of that you’re likely to think you need more of.
1. Less Money Times have changed. All other people’s money gets you these days is into debt. And that’s not a great place to start anything from. You don’t need money for hardware — hardware is cheap. You don’t need money for software — software is free. You don’t need money for marketing — there are a variety of ways get your message out online to a huge audience for next to free. Money doesn’t buy you time and money doesn’t buy you passion (and passion is something you need a boatload of). All money buys you are salaries. And salaries buy you people.
2. Less People For companies trying to build new web-based businesses and web-apps, all you need to start is three people. Three people to launch a product. A programmer, a designer, and a “sweeper” — someone who can move between the worlds and also gets common sense business and marketing. Don’t scale up your headcount to match your proposed feature set and vision, instead scale down your feature set and initial vision to match your headcount. The less people you have the less time you have.
3. Less Time Your competitors have 10 people at 40 hours a week (400 hours). You have 3 people at 40 hours a week (120 hours). Sounds like a disadvantage, right? Nope. It’s a huge advantage. The majority of time you spend working is wasted time. Too many meetings, too much planning, too much thinking, too much writing official documents. The more time you have the more time you have to waste — and it’s likely you’ll waste more than you use. When you have less time, you’ll spend it more wisely. Think about time as money: If you only have $500 in the bank, you’re not going to spend $400 on a TV. You’re going to be careful about spending your money. If you have 40 hours instead of 400, you’re going to spend that time more wisely. More value per hour for your less time.
Further, people are often wishing there were more hours in the day, more days in the week, and more weeks in the month. You don’t need more time, you need less time. In fact, instead of working 40, 50, or 60 hours a week, consider capping your time on your core development to 20 or 30 hours a week. You’ll likely get more real work done.
4. Less Abstractions The best way to deal with less time is to do less paper work, less busy work, less abstracted work. This means do less stuff that isn’t real. Less boxes and arrows. Less charts. Less documentation. Less stuff that is abstracted from the real thing — the real product your actual customers will see.
And the #1 abstraction to do away with is the functional spec. I won’t repeat myself — just read Getting Real: No functional spec.
5. Less Software All this less stuff leads to one key point: Less Software. When you have less money, less people, less time, and less abstractions, you’re going to be forced into developing Less Software. And that’s a great thing. Less Software allows you to distribute your time and energy across less features. More attention to less stuff will make that less stuff better. 100% of your time across 20 things via 100% of your time across 10 things will result in a very strong 10 things. And that’s the kind of software that is satisfying to build, and satisfying to use: simple, focused, useful software that’s really polished. And that’s how you win these days.
6. More Constraints I said I’d discuss five things you need less of, but there is one thing you need more of: Constraints. All this less is really about more constraints. That’s where you’re forced to be creative. That’s where you’re squeezed to make better use of your money, your people, your time. And out of this squeeze will come better software, more satisfying software, and simpler solutions. The truth is this: There are a million simple problems that need to be solved before you should even consider trying to solve the complex ones. Less software solves simpler problems. Let your competitors kill themselves trying to solve the big complex problems. Solving those problems are really hard, really expensive, and riddled with bad odds. Stay simple, build simple, and solve simple.

I’ve read this blog for a while but I’m beginning to see it as a self-blowing trumpet. Light in insight, but heavy in self-reflecting praise. A shame really - I quite like the products.
Working ‘less’ is no substute for ability or talent - both assumed but neither mentioned by the article. I’m glabd I dodn’t pay to hear the talk.

Good points, but I disagree that 1. Hardware is Cheap and 2. Software is Cheap and therefore “Less Money” is good. This is a huge “it depends” area, and one that I wouldn’t place any absolutes on.
Plus, I’m a capitalist. I may not spend money on marketing or extra overhead, but that doesn’t mean I don’t want to pay myself.

Apoynted- I think they are suggesting working fewer hours. But the hours spent are less polluted with meetings and other minutae. It makes sense if you think about it, cut out all of the crap and you’d probably be at a 5 hour work day.

But what position are 37signals in to make these statements? What you do, works for you.

Somebody needs to tackle the real problems. Accountancy and finance software. Software for emergency services. Lifesaving equipment. Software for research and scientific analysis.
Simple isn’t always good. Large budgets are sometimes required!

The reason fewer features are better is because it gives a chance for the developers to make the important features even better. In other words, its better to have a few high quality and useful features, than alot of mundaine features that aren’t really necessary.

Re: Less Money. I read it as a call for “the right amount” of money as opposed to too much money. Many companies go for all the investment dollars that they can grab and then waste it or get buried under the debt.

I see a lot of wisdom in this post. I think a large part of this flows from the constraints mentioned in point 6. Most people don’t need to impose more of these on themselves. Life already does a good job providing many constraints.
I wouldn’t be suprised if some of the signals have kids, a family, in short, a life outside this shop. I have a 3 year old and I certainly can’t afford and wouldn’t want to spend 60-80 hours a week in front of a screen.
This blog has certainly helped me to get clear about the way to approach features. Start by saying no.
My only gripe is that this approach is really suited for the mass market. Many, maybe even most, of us are building software to solve real problems that companies face. If I were to get into the details of the Federal reporting requirements for a recent project we worked on this post would go on nearly forever. There are no simple solutions for challenges like this.

Man, JF, you need to send those ZD Net people a proper picture because the one they’re running is awful!
As an aside, I think this is just one of the gads of examples that illustrates how low standards are online as compared to print (of course there are exceptions, but I’m speaking in general terms). I don’t think anyone considers any of ZD’s pubs as paragons of design, but I doubt that any of them would have run that photo in the print versions of their magazines.
Why is it that crap is acceptable online when the same publication wouldn’t allow that sort of crap on paper? And, though it may not be as obvious, I think this applies to online-specific editorial content as well — I’d say that it’s generally of lesser quality than what you’d find in print.
Are we willing to put up with lower quality online because of the expediency of the medium?

I understand following this dogma. Totally workable. However, trying to convince everyone else to follow this dogma leads to really bad consequences:

If everyone follows your advice, then the big problems will go unsolved (or at very least be solved less efficiently). Sometimes I feel like you knowingly ignore the significant part of industrial organization economics dedicated to explaining exactly why firms of different sizes exist in most markets. A quick (and dirty) recap for non-econ audience: variation in firm size is necessary in most cases (excepting outliers like aerospace). Small firms are necessary just as much as big firms. They fill different roles, they have different economies of scale, and they therefore contribute to market development in different ways. I would love to see 37signals v. Philippe Aghion: it might give this blog something it is missing: modesty.
An unrelated note: if there are people complaining about reading comments, could they not just NOT read the comments? Just a thought. Last I checked there was no evil monkey looking over my shoulder forcing me to scroll to the bottom of the page!

What if you already have a functional spec? What do you do now?
How do you go about “getting real” now? Do you start the UI now and stick to the functional spec — or what? When do you eliminate features?
When should things be simplified? When do you start building the web application?

Less is good. However, I have to agree there is certainly a place for more. Like someone else mentioned, I’d like to see a team of three or six bid to do something for a government agency.
One thing a team of three could do: write good retail POS software. No one’s done it yet. For Mac, if you would.
Lastly, your team of three must have one thing in common that most team don’t… they all must be leaking passion and talent. Unfortunately, most of the world’s coders are not. And thus this advice wouldn’t work with your average team.
On the flip side, maybe JF could do some PSAs for SBA

Even Microsoft goes for the the less is more mantra in their Office suite (at least for the UI) after they found out for tenth time, that the usesers don’t find the functions they need.
Side note: From the RSS-Feed it isn’t clear that you publish mostly teasers. Please configure your RSS-Feed in such a way to show when there is more on your site than in the feed. Something like

That would be much more friendlier.

The simple problems that everyone fails to address are the BIG problems facing most people these days. I would say simple does not equate to small. In most cases a smaller more targeted problem requires a more complex solution and a big problem often requires a simple solution.

In a perfect world, all of the above would be true in every 3-4 person team. Trouble is you have to find the *perfect* group of individuals that don’t waste time, trust one another enough to make quick decisions, and aren’t so caught up in their own ego that they’re willing to work together. In other words, very hard to do unless you’ve been long-time friends or you stumble across some very talented, motivated people with matching personalities.

Every project gets to a point where the complexity of the implementation means that for every programming resource added you don’t get a full 40 hours of development time due to the communication layers. If 37signals ever step-up to more complex applications that answer more demanding business requirements then you sure would take the 400 hours a week over the 120 hours a week! You will quickly find out why there are meetings and specifications and all those things you find so useless and a waste of time, its not because everybody else is dumb and only you ‘get it’. I would like to see 37signals to jump the leap and grow in a way salesforce.com did or any other of the web app developers who really ‘get it’. Relying on 1 or 2 developers also keeps you in a very risky situation, you are dependant on 1 person, and chances are the innovations that have been developed won’t be enough to keep an edge as these things can be copied overnight by your competition.
There are many companies out there for who 400 developer hours a month and ‘meetings, specs, etc.’ have worked wonders and made them large fortunes, I would like to know how this methodology of yours is adopted to develop a large-scale, mission critical application such as a large-scale CRM (using salesforce.com again).

I’ll always be fascinated by the people that think the only path to success is massive growth. Why does this methodology need to scale to develop large-scale apps? Why does everything need to be a “large scale” app (whatever that means anyway)?

Anything that differentiates, can be positioned as “competitive advantage.” So a consistent theme of “less” is effective, and is KISS rephrased.
From Wikipedia:
The KISS principle today is often used by software developers, meaning the software should be designed in the simplest way, avoiding creeping featurism. More particularly, it is a leading principle in designing critical low-level routines of operating system kernels (at least for Linux), where it suggests to write the code in the most simple and self-explaining manner, to avoid errors (or make it easy to find them). Some suggest that UNIX was invented by following the KISS principle.
Engineers also use the KISS principle, since the simplest solution is usually the best solution to engineering challenges.
The business community commonly uses the KISS principle when encouraging simpler business plans, simpler processes, and lower overhead.

After sitting through what seems like countless failed projects in the past 10 - 15 years, I cannot help but fully agree with this recommendation. Yes, decades of past experience aren’t worth rat’s ass in today’s insanely complicated software landscape.
I’ve worked for vendors that blew away millions of dollars without seeing any results for all that investment. Other vendors managed to twist the collective arms of their ‘captive’ clientelle (read: hostages), and make them keep paying for dysfunctional software. Such is the power of political bullshit.
The only way to make it work is to build it for specific need at hand. All the other much touted abstractions are just a pipe dream. Only for the vendors who are building the software infrastructure (operating systems, network protocols, spreadsheets etc.) does it make any sense to focus on the Right Thing.
For all of us who are building business apps, it would behoove us to carefully consider the above Worse is Better recommendation.

Why does everything need to be a “large scale” app (whatever that means anyway)?
Because this was presented as if it applies to all projects or products, when it obviously does not. What is being said here does apply very well to very small projects where getting the product out is the #1 priority (the release early, release often mantra) but beyond the small 2-3 man development team simply sitting down and coding doesn’t work. There is a very good reason why we have so many development methodologies that apply at the >3 level and why a layer of communication is required (though this layer can be a lot more efficient than it is in many organisations).

simple works for 37signals because, no offense, you are solving trivial problems with trivial solutions. look at the software and sites you use everyday - linux,firefox,google,yahoo….how many of these were built by three people? three people works if you are implementing file uploads with css window dressing.

Given two competing products, both with high usability marks, same price, but one with a couple of additional features, which one you would choose?
“Less is better” works very well for user interface development, but it is inappropriate to apply it software development as a whole.

With all due respect I haven’t researched Salesforce.com’s actual operations model but I wouldn’t be surprised if a handful of apps were created by various small teams that were either created as the firm was subjected to divisions of labor and departmentation.
Ultimately, larger organizations break down into small internal teams in order to be successful. I think what Jason is arguing is more about focus than anything else. Doing business online gives small teams the leverage to launch and distribute products without a ridiculous amount of huge overhead. That was one of the key benefits that pushed investment into ‘.coms’ back in the late 90’s. So you don’t need a large organization to offer services that are purles web based. You have no logistics or operations departments.
Ultimately, fundamentally what you really need to have is conceptualization and implentation, which can be done effectively with a small team of people.
I think Todd Dominey’s point that the quality of the people required to make great things like this work are hard to come by. I believe this is very true and the 37S guys are very fortunate they have a solid team. Business is a social phenomena more than anything, you should place value in finding the right people to work with over growth.
For example, my employer is one of the fastest growing companies in the US and that’s their focus. Growth. However, they are now facing turnover of some of their most capable and loyal employees becuase the strategic management behind the firm values growth more than people not to mention other huge drawbacks and disasters that have come in the form of growing pains with the infrastructure of the company attempting to support it’s growth. If it will be able to continue to be successful operating in this fashion will be hard to tell next year :-\

Your post is more or less correct. Be it that you forgot that important thing called ‘choice’.
With less, there is less choice. And I (but that is personal) like choices. I like to set my environment the way I like it, not the way redmond (or gnome) decides is the best. I like to set up my website the way I want it to be, not the way some Nuke Kiddies wanted their site.
With less stuff, there is less choice. Though too often ‘choices’ are made synonym of ‘options’ in software, while they are in fact flexibility. Less options is good, less choices is bad, less flexibility is bad.

Reminds me of Mc Donalds principles : they are making plain simple food and are able to serve more people (well, that’s not one of your stated goals, but this is the implicit goal of every business) with less budget and fewer workers.
While it can be a good solution for you, you should not make this a golden rule, because not every one enjoy eating fast food.

A lot of negative comments. I love this post, a blog is something done quickly like comments and so what if there are spelling mistakes.
I believe this is the way forward in software development, cheaper, faster, more open source mentality, iteractive process of gradual improvements replacing the current, slow and expensive method of trying to map out all business requirements with an application that covers all possible and impossible future requirements prior to starting development. Manager will be happy when they start seeing results in the first week of a project and can start using the core functionality within a couple of weeks.

I don’t think that because you are small you lose all ability to judge and make good choices. It really astounds me how the negative Red Herrings come out… “Can’t build Photoshop with only 3 people.” “Can’t work for the Gubment unless you have gobs of people and cash.”
All true. Also true that a team of three would not try to create a Photoshop, or work for the Gubment. They would make a plugin, or an email widget that hooks a gizmo to a whatsit.
Jason’s post rings so true to me. We, my programmer partner Daniel, and I have three profitable software apps that are niche marketed. There are some big players in our spaces, but our attention to making bulletproof apps that work for several thousand users makes more sense than building a tool for hundreds of thousands. Main reason… there’s just two of us. Easy to have meetings and I don’t like having employees. So we do really well with 750 users, and have a company that can fit in a tiny office and have meetings in the front seat of a sportscar. Cool.

Some of what you’re saying makes sense to me. In particular I agree with the idea that you will fill whatever time and resources you allocate without necessarily getting that much further ahead.. but it’s also a competitive world out there if you are in software products.
The basic problem (as I see it) is that a products company can’t remain small for long. Sooner or later you need to start adding people to expand your capabilities, and things become less efficient. Market responsiveness and time-to-market are key of course, and I have found that if you don’t add people sometimes you are definately worse off in that regard.. so your assertion might be more applicable to a specific kind of new media or Web 2.0 firm - one like 37 signals.

Will this philosophy work with all “large scale apps”? Maybe. Probably not. But anyone who works in technology knows that the IT departments of every corporation are littered with failed software projects, most of which failed because they collapsed under the weight of their own complexity. The “less” approach not only seems more likely to succeed because of its focus on simplicity, but also allows an organization to risk less money and fewer jobs when charting new territory.

it would seem to me that your prescriptions are less about “how to build software” in general and more about how to run a small web-app development business. there’s a huge difference and lots of people are getting flustered and confused. to be fair, i feel you’re not being too clear about the distinction either…
many smart people have developed lots of good (and also bad) methods for building “software”: embedded real-time stuff, big desktop apps, air traffic control systems, hospital patient management systems etc. your “getting real” “no spec” stuff is pretty inapplicable to those types of endeavours. I hope and expect that you realize this, but sometimes it seems as if you don’t, and it’s certain that many commenters here don’t.
Your comments above about “solving simple problems” are telling: you choose to solve simple problems to make hosted apps to money, or apps people like, or whatever. in that sphere you CAN choose which problems to solve. but your prescriptions don’t make any sense when actually confronted with a more typical software engineering problem with a given client with a given problem. in that situation you can’t “choose to solve the simpler problems and leave the complex stuff to others”… you have to solve the given problem, complex or not, or lose the contract or your job. this is what “software development” IS to many people.
of course, you do what you like, and i’ll keep reading your blog because i find you insightful within your sphere (when I remember that you’re describing how to do what you do, not how to better do what I do ;) but without some more qualification on what you say, it sounds like you’re just criticizing the many other developers and software engineers out there who really do need functional specs and teams larger than 3 people, and it’s starting to show in the comments.
in all fairness, these sorts of clashes across types of software developers are very common, and EVERYone who writes about software should be more clear about what sector experience is informing their comments!

I would add that most ERP systems evolved into feature rich parameterized “monsters” that became too difficult to use for many customers – very powerful but not agile and adaptable. Too often customers felt that business processes had to adapt to their ERP systems making the “agile organization” very difficult and only a small part of actual functionality was used; it was simply too complex.
Hopefully SOA and WEB Services will produce composite applications that will help if we can control the standard bodies and avoid a monster set of standards.
At cBrain we try to develop composite applications to manage all the unstructured information that complements the structured information in ERP systems and with time the ERP applications will be replaced with process applications and probably sooner than most people think.

It’s intellectually lazy easy to find exceptions to Jason’s prescriptions (Photoshop and large-scale apps.); however, it’s more intellectually challenging to try to apply parsimony to large-scale problems and see what happens. Nature uses four simple amino acids to construct our bodies. At each level of abstraction, nature’s materials and rules are simple. Employ some fractal math equations and you can fabricate a lung.
I think we’ll see a day when clean, simple apps are “mashed up” into the photoshops of the future. If you look, I bet you’ll find some today.

To the people claiming that this method isn’t all-inclusive or that not every application can be developed this way: you’ve missed the point.
Look at the title of the article: “My 10 minutes at Web 2.0”
The context is obviously for Web 2.0 apps. That said, these concepts fit extremely well. The company I work for is using a similar set up and is starting to do well.
P.S. - Photoshop is powerful, but the UI is rediculously complicated and would be my complaint about it. There is very little about it that is intuitive.

I have to agree that in the context of web2, this article is likely pretty spot on. It all comes down to “work harder not smarter” (as someone mentioned) but then it would not have been much to read.
That being said, if you have 400 hours rather than 120 hours and can be as careful with your extra 280 hours as the first 120 then you are surely going to get ahead!
But indeed outside of the web2 sphere this idea tends to be a load of bollocks. If another company actually decided it was a good business decision to make some online list management tool then they could easily blow backpack, or whatever the product is called, out of the water by having a few more people, a bit more money and some more features…

An important factor of all of this Less is that it serves to tighten all of the feedback loops involved in creating a product, which leads to a much more organic design; the product becomes a natural expression of your inspiration and your user’s needs. The bigger the team and the longer the timeline, the longer the feedback loops and the further things can get out of whack without anyone (except ultimately your users!) realizing what’s up.

There’s always food for thought on this blog, whether you agree or disagree.
In digesting the arguments made here, I think it’s important to keep perspective on the relativity of terms like “simple”. The simplest solution to a smaller problem may actually add complexity for the user if it doesn’t easily integrate into the process which is solving the larger (aggregated) needs of that user. I don’t want a bunch of incredibly simple “solutions” to adding bold, italic, and underline to words in a word document if those solutions must each be run separately. Although it increases the complexity of the overall application, for the user it is simpler to have their most commonly used formatting choices all available at once, and all viewable on-screen at the same time. The user’s need for integration drives a (slightly) higher complexity of design.
As has been pointed out, if less is always better, then the perfect state of software design is “no software”. There’s a kind of Zen to that which I find strangely satisfying. However, based on the products they’ve created, it’s obvious that the folks at 37s understand that for any problem there is a set of “minimum parameters” which constitute a solution, reduction past which will result in a compromised solution or no solution at all. If they were truly as rigidly reductionist as their language implies, their software wouldn’t exist. The simplest solution to a problem may still be quite complex, but it should only be as complex as is necessary to solve the problem.

I really do love the “less software” approach and am trying to push through some of these ideas at my day job. I also love the whole 37s “Getting Real” book.
Nevertheless, I made the following “web 2.0 app” to poke fun: evenLess (beta). I know that it doesn’t really make much sense; the point of “less software” is to do as little as possible to produce something useful or solve a particular problem. Anyway, enjoy!
